Introduction

Prime members strongly value fast shipping, but many other benefits remain under-discovered. I led the design of a gamification framework that used challenges, rewards, and personalized motivation to help former Prime members rediscover value and rejoin with more confidence.

The primary audience was former Prime members who had already experienced Prime, were no longer active, and were not eligible for another free trial.

Design Process

I approached the project as a scalable engagement system, not a one-off promotional feature. The process focused on identifying where former members lost interest, where motivation could be introduced, and how challenges and rewards could fit naturally into existing Prime surfaces.

Understanding the Problem

Former Prime members often understood the value of fast shipping, but many had limited awareness or usage of other Prime benefits. This created a gap between the full value Prime offered and the value members actually experienced.

Key questions we aligned on with product and data partners:

  • Which Prime behaviors indicated meaningful engagement beyond shipping?
  • Where did former members lose interest or fail to see enough value?
  • How could we encourage benefit discovery without adding friction?

This helped us focus on behavioral gaps and perceived value, rather than using gamification as a surface-level tactic.

Mapping the Prime Member Journey

I mapped the Prime journey from reactivation through ongoing usage to identify:

  • Where former members encountered Prime benefits
  • Where engagement dropped after initial use
  • Which high-traffic moments could support lightweight motivation
  • Where challenges or rewards could feel helpful instead of disruptive

The journey showed that many members quickly returned to familiar habits, mainly around shipping, with limited reinforcement to explore additional benefits. This reinforced the need for contextual nudges within existing Prime journeys.

Audit

I audited existing Prime customer journeys to understand what was working, where experiences felt fragmented, and where a gamification framework could fit naturally.

Key findings:

  • Prime journeys used inconsistent design themes and components across surfaces.
  • Several flows were not fully aligned with the latest Prime brand guidelines.
  • Some components had accessibility gaps, including contrast, hierarchy, and interaction states.

This helped identify what could scale and where the experience needed to improve.

Analysis

I reviewed common gamification patterns used by leading consumer products and identified the mechanics most relevant to Prime:

  • Points and rewards that reinforce everyday behaviors
  • Challenges that guide users toward clear goals
  • Badges and achievements that make progress visible
  • Personalization that adapts messaging based on user behavior

These patterns shaped a Prime strategy focused on embedding familiar motivation mechanics into existing member journeys.

Research Insights

Key insights from quantitative data and prior research:

  • Most members were highly familiar with only one or two Prime benefits.
  • Members who used multiple benefits showed higher overall engagement.

Helping members discover and use more Prime benefits increased perceived value and strengthened long-term retention.

Ideation

To increase benefit awareness and repeat engagement, I evaluated several directions:

  • Educational prompts to highlight underused benefits
  • Benefit bundling to encourage multi-benefit discovery
  • One-time incentives to trigger initial participation
  • Repeatable incentive loops to encourage ongoing engagement

We focused on repeatable incentive loops because they created an ongoing reason to return, while one-time prompts were more likely to drive short-term awareness only.

Priorities

To shape the experience, I defined four core principles:

  • Make progress visible
  • Reinforce value through rewards and benefit discovery
  • Keep the experience lightweight
  • Design for scale across Prime touchpoints

These principles helped turn the concept into a practical product experience.

Hypothesis

We hypothesized that introducing a challenge and reward framework within existing Prime touchpoints would encourage former members to explore more benefits, increase perceived value, and reduce cancellations.

Low Fidelity Wireframes

I explored early concepts through low-fidelity wireframes to validate:

  • Entry points and discovery
  • Progress visibility
  • Reward clarity
  • Edge cases such as expiration and partial completion

Early alignment with product, engineering, and legal helped the team move quickly and reduce risk before high-fidelity design.

Design System

The experience used Prime’s existing design system to support scale and consistency.

  • Reused standard components such as cards, banners, and modals
  • Defined consistent progress and completion states
  • Accounted for accessibility, localization, and extensibility

This allowed future challenges to launch through configuration rather than requiring a redesign for each new campaign.

Design Variations

The gamification journey was embedded between existing sections across most placements. Because of this, the experience needed to stay compact while still being visible, motivating, and scalable across locales and surfaces.

I worked closely with Brand to explore three design options with different treatments for borders, background color, and visual emphasis.

The final direction balanced visibility with density by making progress and rewards easy to scan without making the module feel like an ad or disrupting surrounding Prime content.

High Fidelity Wireframes

Once the structure and rules were validated, I created high-fidelity mocks and interactive prototypes. These screens were used for stakeholder reviews, usability testing, and engineering implementation.

Usability Testing

I Partnered with UX Research to test the experience with 20 participants across different Prime member segments.

  • Validated ease of use, overall strategy, and multiple design variations.
  • Participants rated the experience 4.8 / 5 for CX.
  • Feedback showed strong clarity and motivation, with requests for deeper personalization in future iterations.

Tradeoffs

During usability testing, some users said personalization would make the experience more relevant because Prime members value different benefits. However, full personalization would have increased scope and development time.

To balance impact and feasibility, we launched a simpler version first to validate the core challenge and reward model, then explored deeper personalization once the approach was proven.

Scaling and Collaboration

  • Aligned product, marketing, legal, brand, and email teams around a shared gamification strategy.
  • Defined high-traffic Prime placements to create a cohesive challenge journey instead of a single entry point.
  • Partnered with engineering to ensure the framework could scale across surfaces through configuration.

Results

The launch showed that lightweight, contextual motivation could increase multi-benefit engagement without creating support issues or hurting existing homepage behavior.

Next Phase: AI-Powered Personalization

Following the initial launch, we explored a more personalized model that allowed users to select preferred Prime benefits, such as streaming, shopping, or reading.

The system used engagement patterns to recommend relevant options, reinforce favorite benefits, and gradually introduce new ones to expand Prime usage over time.

What I Learned

This project reinforced that successful gamification is not about adding rewards everywhere. It is about creating the right motivation at the right moment, while keeping the experience clear, lightweight, and connected to real customer value.
